The Pattern

Why most corporate AI adoption quietly fails.

After eighteen months of advising companies through this transition, the failure modes are predictable. They have almost nothing to do with the tools, and almost everything to do with how the work is sequenced before the tools arrive.

Every company I meet has a Strategy Shelf.

It is usually literal. A row of thick spiral-bound decks, an AI readiness audit, a transformation roadmap, a vendor assessment. Expensive, well-researched, and untouched. Somebody presented each one to the board, everybody nodded, and then Monday arrived and the actual work resumed exactly as before.

Founders have a version of this too. They call it learning: course after course, mentor after mentor, and nothing shipped. Companies call it strategy. It is the same trap wearing a better suit. The shelf is not a knowledge problem. Nobody on that board lacks intelligence or information. What is missing is the sequence, and someone who stays in the room after the deck is delivered.

We do not add to the shelf. Whatever we decide together gets installed while I am still there, or it was not worth deciding.

Tool-First

Phase 01
Discovery Call (30 minutes, no charge)

A focused conversation to understand where your company currently stands, what's already been tried, and what success looks like. Most calls end with a clear recommendation - either one of our formats, or a referral to someone else who fits better.

Phase 02
Scoping & Proposal (1 week)

If there's fit, we send a written scope document - concrete deliverables, timeline, named teams, success metrics, and pricing. No hidden upsells. No "phase 2 surprises." What we propose is what we deliver.

Phase 03
Engagement Kickoff (Week 1)

For the Adoption Sprint: a working session with the priority team, AI-fit mapping completed, and the first two workflows queued for build. Real artifacts are shipped in week one - not slide decks.

Phase 04
Build & Install (Weeks 2-6)

Weekly working sessions. Workflows are built alongside your team - never delivered as a black box. The internal champion is shadowing every build. By week six, the team is running the system without us in the room.

Phase 05
Handover & Cadence (Week 7-8)

SOPs finalised. Dashboard live. Quarterly review playbook handed to the champion. We leave with the company owning the system - not us. An optional quarterly check-in retainer is available, never required.

What companies ask before engaging.

What size company is this built for?
Most engagements fit companies between 20 and 500 people - large enough to have real workflows and budget, small enough to make decisions without committee-by-committee approval. Outside this range, we may still be a fit for specific functions or leadership programmes; the Discovery Call is where we work that out together.
How is this different from a Big-4 or boutique AI consultancy?
Three differences. One, we use a deliberately small, stable tool stack you can own: no proprietary platform, no vendor lock. Two, we install workflows alongside your team rather than delivering them as a black box. Three, Vinay has personally operated four companies and run marketing functions for seven MNCs - this is advisory from someone who has built, not advisory from theory.
Will you sign an NDA before the Discovery Call?
Yes, on request. The Discovery Call itself does not require detail you would consider sensitive - we are mainly understanding your operating context and your goals. For scoping and engagement, full NDAs are standard.
Do you guarantee specific business outcomes?
No. We guarantee the deliverables in the scope - the workflows installed, the SOPs written, the dashboard built, the team trained. What we will not do is invent outcome guarantees that depend on factors outside our control - your market, your team's adoption discipline, your existing data infrastructure. Anyone offering guarantees beyond deliverables is, in our view, either inexperienced or dishonest.
What tools do you typically use?
For most engagements: Claude (primary reasoning), ChatGPT (specific workflows), Pabbly Connect (automation), Nano Banana Pro (image and asset generation), plus your existing stack (Google Workspace, Notion, Slack, your CRM). For technical teams, we may bring n8n into scope. We do not chase shiny new tools; stability beats novelty in production.
Can you work with our existing AI vendor or platform?
Often, yes. We will tell you honestly during scoping whether your existing platform is helping or quietly hurting your adoption. We will not break a working relationship for no reason - but we will not pretend to like something that isn't serving you.
